Context
Maastricht University (UM) had a clear digitalization strategy. As digitalization becomes increasingly important in core processes, this transformation requires efficient, adaptable, and future-proof IT services. However, the existing governance and organization of the digitalization chain did not fully align with UM’s strategic ambitions. QA Consulting was asked to advise on the optimal structure and governance of the digitalization domain (the chain of all partners). This advice focused on service delivery, management, and continuity—including required capacity, knowledge, and expertise in relation to the needs of users in faculties and service centers.
Approach
To build support and achieve the right result, QA Consulting based its approach on three core steps: willingness, ability, and courage.
- Willingness: Through a survey and several sessions, QA mapped UM’s current state of digitalization and the desired future situation.
- Ability & Courage: QA developed various organizational scenarios, which were discussed with stakeholders and assessed for feasibility, risks, and alignment with the desired situation. In these sessions, stakeholders evaluated the pros and cons of each scenario to arrive at a broadly supported choice. The selected solution was further detailed, including structure, governance, key roles, and next steps.
Result
The process resulted in a widely supported report proposing a reorganization of the digitalization domain, including concrete steps and actionable recommendations.
